Inventory Turnover Ratio for Amazon Sellers: What It Means and What to Do About It

Low inventory turnover does not announce itself. It shows up as creeping storage fees on ASINs you forgot you had, as capital tied up in product that is not contributing to revenue, and eventually as an IPI score that starts restricting your FBA storage limits. By the time most brands notice, they are already paying for the problem.

Every ASIN in your catalog should be turning at least 6–8 times per year. That is the minimum threshold we use at OBG when evaluating inventory health across a brand's catalog. Below that, you have dead inventory risk. Above that, you are running efficiently. Here is how to measure it, what good looks like, and how to fix it when the number is wrong.

The Inventory Turnover Formula

Inventory turnover ratio measures how many times you sell through and replace your average inventory over a given period. The standard formula:

Inventory Turnover Ratio = Cost of Goods Sold ÷ Average Inventory Value

Where average inventory value is the average of your beginning and ending inventory at cost over the measurement period — typically a full year.

Example: If your annual COGS is $1,200,000 and your average inventory on hand at cost is $200,000, your turnover ratio is 6.0. You are cycling through your inventory roughly every 60 days.

A companion metric is Days Inventory Outstanding (DIO) — how many days on average a unit of inventory sits in your supply chain before being sold:

Days Inventory Outstanding = 365 ÷ Inventory Turnover Ratio

A turnover ratio of 6 means a DIO of ~61 days. A turnover ratio of 12 means a DIO of ~30 days. A turnover ratio of 3 means a DIO of ~122 days — which, combined with FBA's storage fee structure, is a problem.

Why Turnover Matters on Amazon Specifically

For most retail businesses, low inventory turnover is a capital efficiency problem. On Amazon FBA, it is both a capital efficiency problem and a direct cost problem.

FBA storage fees charge you per cubic foot per month. At $0.78 per cubic foot during off-peak months and $2.40 per cubic foot during Q4, a unit that sits in an Amazon warehouse for 120 days instead of 30 days costs you 4x the storage. Then the aged inventory surcharge kicks in at 181 days — adding $0.50 to $6.90 per cubic foot per month on top of standard storage, depending on how long the inventory has been aging.

Here is the mental model we use: a slow-turning ASIN in your catalog is not just not contributing to revenue. It is actively funding your competitor's ads. Every dollar tied up in inventory that is not turning is a dollar that could be in PPC driving sales on your best-performing ASINs. Slow inventory compounds its own cost while starving your best opportunities of capital.

There is also the IPI score impact. Amazon's Inventory Performance Index is influenced by your sell-through rate, excess inventory percentage, stranded inventory, and in-stock rate. Brands with low IPI scores face storage limits that restrict how much inventory Amazon will accept into FBA — which creates stocking constraints exactly when you want to scale. Managing turnover directly protects your IPI score and your ability to operate without storage restrictions.

What Good Inventory Turnover Looks Like on Amazon

Industry benchmarks vary widely by category. Here is a more useful framework for Amazon brands:

  • Turnover below 4x per year (DIO over 90 days): You have a dead inventory problem. Something is not working — either pricing, listings, PPC, or simply demand does not exist for the product. This needs active intervention, not passive management.
  • Turnover 4–6x per year (DIO 60–90 days): Marginal. You are managing storage costs but not efficiently. The product is contributing, but there is real room to improve either sell-through rate or inventory holding level.
  • Turnover 6–12x per year (DIO 30–60 days): Healthy range for most FBA products. You are cycling inventory fast enough to keep storage costs manageable and IPI healthy.
  • Turnover above 12x per year (DIO under 30 days): High velocity — excellent from a carrying cost perspective, but you are running a higher stockout risk. Confirm your replenishment cycle can support this velocity without stockouts.

These are guidelines, not hard rules. A seasonal product that sells 80% of its annual volume in Q4 will naturally have lower annual turnover than a year-round product with steady demand. Evaluate turnover within the relevant sell window for seasonal items, not across the full year.

How to Calculate Turnover at the ASIN Level

Catalog-level turnover is a useful summary metric but does not tell you where the problems are. The real value comes from calculating turnover at the ASIN level so you can identify which specific products are dragging the average down.

For each ASIN, you need:

  1. Units sold over the past 90 or 180 days (from Seller Central Business Reports)
  2. Average units in FBA inventory during that same period (from the FBA Inventory report or your inventory management software)
  3. Your COGS per unit

Calculate annualized COGS (units sold per period × COGS × annualization factor) and average inventory value (average units × COGS). Divide to get turnover. Then rank your catalog by turnover from lowest to highest. The bottom tier of that list is your active inventory health problem.

How to Fix Low Turnover

There are only a few real solutions to a low-turnover ASIN. The right one depends on why the inventory is not moving.

Price reduction or promotional discount

If the product is viable but selling too slowly at the current price, a price reduction increases sell-through rate and reduces storage cost simultaneously. Model the math: what does dropping price by 15% do to your storage fee avoidance versus your margin compression? For inventory approaching the 180-day surcharge threshold, discounting aggressively often beats paying the surcharge by a significant margin.

Amazon's Outlet program and Lightning Deals are promotional tools for exactly this situation — moving slow inventory before it becomes expensive inventory.

PPC investment on the ASIN

If an ASIN is slow-moving because it lacks visibility, targeted PPC spend can accelerate sell-through. This is a viable strategy when the product has good conversion rate and reasonable margin but insufficient organic traffic. It is not a viable strategy when the product has a conversion problem or a margin problem — in those cases, PPC spend on a slow mover compounds losses.

Inventory removal before the surcharge cliff

When an ASIN approaches 150 days in FBA with no meaningful change in velocity, the calculus is often: pay $0.97 per unit for removal, or stay in FBA and absorb $0.50 to $6.90 per cubic foot per month in surcharges on top of standard storage. For low-value or low-velocity products, removal is almost always cheaper than the surcharge. Set up a removal order before you hit the 181-day threshold.

Reduce inbound quantity going forward

Low current turnover often traces back to an over-optimistic inventory decision — too much product ordered relative to actual demand velocity. The forward-looking fix is tightening your replenishment quantities to match actual sell-through rates. We cover this in our inventory planning process, but the short version: reduce order quantities to match 45–60 days of forward demand, not 90 days of optimistic demand. You can always reorder. You cannot undo storage fees on inventory already sitting in an Amazon warehouse.

The IPI Score Connection

Amazon calculates your IPI score quarterly and uses it to determine your FBA storage limits. A score below 400 triggers storage restrictions. The inputs Amazon uses include excess inventory percentage (how much of your inventory is above recommended levels) and sell-through rate (units sold in the past 90 days divided by average units on hand).

Both of these inputs are directly driven by inventory turnover. High turnover = low excess inventory percentage + high sell-through rate = higher IPI score. Brands that manage turnover proactively rarely have IPI problems. Brands that let slow-moving inventory accumulate usually discover the IPI problem at the worst possible time — heading into Q4 peak season when they want to maximize storage utilization, not battle storage limits.
